The Challenge

A revenue motion held together by hand

The manufacturer sells high-value capital equipment through direct reps and international distributors. Leads were typed into the CRM and routed by hand, quotes lived in spreadsheets, and the marketing platform was empty.

Routing was unreliable, with many accounts and opportunities assigned to the wrong owner or to someone who had left. Nothing showed whether a distributor was working a lead. There were no rules for moving contacts between marketing and sales, and installed instruments, service contracts, and feedback were not on the account record.

What FullFunnel Did

Six phases, in the order that holds

FullFunnel took the team from audit to a working revenue system in one year, in the order that holds: diagnose, design, clean, standardize, integrate, measure, then automate the post-sale motion. The client approved the design in the first phase, and it became the reference for every later sprint.

Each layer rests on the one before it. Routing, scoring, attribution, and asset-based quoting all depend on correctly owned accounts, so the foundation came first.

Sound Familiar?

This is not a manufacturer-specific problem

Teams selling through reps and partners run into the same signs:
01 Leads are typed in by hand and routed by one person.
02 Accounts carry duplicates, or owners who have left.
03 Leads passed to a partner disappear from view.
04 Quotes and pricing live in spreadsheets outside the CRM.
What FullFunnel Delivered

Six phases, one design

Design, clean data, standard process, governed integration, then post-sale automation.
PHASE 1

Audit and design

FullFunnel mapped current and target workflows, wrote the process documentation, and set a prioritized roadmap. The client approved the design, which became the reference for every later sprint.

PHASE 2

Foundation and data governance

FullFunnel merged duplicate accounts, reassigned owners by territory, filled location gaps with enrichment, and added an approval flow so duplicates stay out.

PHASE 3

Catalog and quoting

A central product catalog, direct and distributor price books, and branded quotes generated from the opportunity, with approval routing.

PHASE 4

Integration and lead scoring

A governed sync between marketing and sales systems. Only qualified contacts cross over, and attribution fields include the referring distributor.

PHASE 5

Pipeline and forecasting

Standard stages with set probabilities, stalled-deal alerts, and dashboards for pipeline, win rate, and revenue by product.

PHASE 6

Install base and service

Instruments tied to accounts, service quotes created from installed assets, automated contract notifications, and customer surveys.

The sequence Diagnose → design → clean → standardize → integrate → measure → automate post-sale.
Outcomes

Every stage of the revenue motion now runs in one governed system

Leads sync automatically

Qualified marketing contacts sync to the CRM with score, source, and ICP fields.

Distributor activity is visible

The referring distributor is tracked at the lead stage, with regional account teams.

Quoting lives in the CRM

One catalog, direct and distributor price books, and branded quotes with approval routing.

Through Closed Won into service

The system now carries through Closed Won into service revenue and retention.
Before After
Lead capture: typed in by hand, routed by one person Qualified marketing contacts sync to the CRM automatically with score, source, and ICP fields
Account data: duplicates, wrong or departed owners, gaps in location data Duplicates merged, owners assigned by territory, gaps enriched, new accounts approved before creation
Distributor visibility: leads disappeared once passed to a distributor Referring distributor tracked at the lead stage, with regional account teams
Quoting: spreadsheets outside the CRM One catalog, direct and distributor price books, branded quotes with approval routing
Pipeline: overlapping stages, little forecasting Standard stages and probabilities, stall alerts, snapshot and win-rate dashboards
Post-sale: install base in spreadsheets Assets tied to accounts, quotes from assets, automated service emails, health-check and NPS surveys
